This uncharacteristic move reflects the deep\u2011seated survival anxiety of the convenience store giant.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\"><strong>Behind the Financial Report: Hidden Risks Behind the Profit Surge<\/strong><\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">On the surface, 7\u2011Eleven\u2019s parent company delivered a stellar performance. In the first half of fiscal 2025, the group\u2019s operating profit reached 9.86\u202fbillion\u202fCNY (about USD 1.35 billion), up 11.4% year\u2011on\u2011year, while net profit attributable to the parent company rose to 5.77\u202fbillion\u202fCNY (about USD 790 million), a jump of 133.1%.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">However, a closer look tells a different story. The group\u2019s total operating revenue was 265.6\u202fbillion\u202fCNY (about USD 36.34 billion), down 6.9% year\u2011on\u2011year. The decline was not due to core business weakness but rather falling oil prices in the North American market.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">Profit growth stemmed mainly from two factors:<\/p>\n\n\n\n<ul style=\"font-size:20px\" class=\"wp-block-list has-open-sans-font-family\">\n<li>Supermarket subsidiaries such as Ito\u2011Yokado returned to profitability through store closures and structural optimization.<\/li>\n\n\n\n<li>Overseas 7\u2011Eleven stores performed strongly in the food sector.<\/li>\n<\/ul>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">The problem is that the Japanese 7\u2011Eleven business\u2014the group\u2019s backbone\u2014is losing momentum. Its operating revenue was 21.87\u202fbillion\u202fCNY (about USD 2.99 billion), flat year\u2011on\u2011year, while operating profit fell 4.6% to 5.76\u202fbillion\u202fCNY (about USD 788 million).<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">Although average transaction values and same\u2011store sales continued to grow, customer traffic has yet to stop declining. By contrast, competitors Lawson and FamilyMart are showing stronger growth momentum.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\"><strong>Competitive Stalemate: Rivals Closing In, Growth Momentum Lost<\/strong><\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">In the ongoing \u201cshadow war\u201d of the convenience store industry, 7\u2011Eleven is facing real challenges from Lawson and FamilyMart.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">Operating data from the three giants reveals a worrying trend. While 7\u2011Eleven still leads the market with average daily sales per store of about 33,000\u202fCNY (about USD 4,520), its five\u2011year growth rate of 7.8% lags far behind Lawson\u2019s 17.9% and FamilyMart\u2019s 16.2%.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">More notably, Lawson and FamilyMart both achieved around 29,200\u202fCNY (about USD 4,000) in average daily sales per store in fiscal\u202f2024, narrowing the gap with 7\u2011Eleven to roughly 20%.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">Consumer behavior indicators further confirm this trend. 7\u2011Eleven\u2019s same\u2011store daily sales growth rate plummeted from 3.0% in FY\u202f2023 to 0.2% in FY\u202f2024; customer traffic growth dropped from 1.6% to\u202f0.2%, and average transaction value growth fell from 1.4% to\u202f0.0%.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">This \u201ctriple\u2011zero\u201d situation suggests 7\u2011Eleven\u2019s growth momentum has hit a bottleneck. In contrast, Lawson maintained 3.2% same\u2011store daily sales growth and 2.1% average transaction value growth, while FamilyMart, despite customer traffic slowing from 3.2% to\u202f0.4%, still achieved a solid 2.5% growth in transaction value.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">Operating profit margins also reveal shifting competitiveness. Although 7\u2011Eleven retains a high margin of 25.8%, it broke its three\u2011year upward trend, falling 1.4%\u202fyear\u2011on\u2011year. Lawson and FamilyMart, meanwhile, rose to 15.9% and 16.9%, respectively.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\"><strong>Structural Crisis: The Fatigue of the Franchise Model<\/strong><\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">7\u2011Eleven\u2019s challenges go beyond short\u2011term competition\u2014they stem from structural changes in the industry.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">Japan\u2019s convenience store sector is in a period of structural fatigue. Under inflationary pressure, consumers have become more cost\u2011conscious. Drugstores and small grocery supermarkets, with their low\u2011price advantage, are siphoning away traffic. Constrained by its franchise model, 7\u2011Eleven cannot easily cut prices, and its growth has slowed noticeably.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">According to Japan\u2019s Ministry of Economy, Trade, and Industry, convenience store food sales grew only\u202f2% in\u202f2024, while the drugstore sector saw nearly double\u2011digit growth.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">Faced with these shifts, 7\u2011Eleven\u2019s franchise system appears powerless. As of August\u202f2025, 7\u2011Eleven had 21,552 stores in Japan, of which only 186 were directly operated\u2014meaning over\u202f99% were run by franchisees.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">While the proportion of multi\u2011store operators has increased, it remains just about\u202f30%, meaning most franchisees still operate a single store. These single\u2011store owners have weak risk resistance and high operating costs, making them highly vulnerable to market fluctuations.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">By contrast, competitors have long embraced multi\u2011store franchise models. As of the end of February\u202f2025, Lawson\u2019s 14,694 stores were run by 5,262 franchise owners, half of whom managed two or more stores. In terms of distribution, 80.7% of Lawson stores were operated by multi\u2011store owners, with some top franchisees running as many as 48 locations.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">FamilyMart shows a similar structure: among its 14,885 stores, 38.9% of franchisees control 68.2% of total locations.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\"><strong>Breaking the Ice: The First Franchise Fee Reform in 50<\/strong><strong>\u202f<\/strong><strong>Years<\/strong><\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">Faced with mounting pressure, 7\u2011Eleven has been forced to lower its stance, announcing its first franchise fee reform in half a century.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">At the financial results briefing, 7\u2011Eleven Japan President Tomohiro\u202fAkutsu stated that beginning as early as fiscal\u202f2027, new franchisees opening stores will receive up to five years of \u201coperating guidance fee\u201d (franchise fee) reductions.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">This marks the first comprehensive adjustment to franchise contracts since 1974.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">Under the current \u201cgross profit distribution\u201d system, 7\u2011Eleven headquarters and franchisees share store gross profit according to a pre\u2011agreed ratio. Headquarters provides products and operational support, while franchisees pay the operating guidance fee in return.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">The fee ratio varies depending on property type, but for new stores within the first five years of operation, the rate can reach about 60%. Many store owners have complained that such a high commission burden is unsustainable before sales stabilize. The reform directly addresses this pain point.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">7\u2011Eleven plans to lower the fee rate starting in fiscal\u202f2027, with specific details to be announced in spring\u202f2026. In the short term, this may compress headquarters\u2019 profit margins, but in the long run, it is expected to expand overall store numbers and strengthen system stability.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\"><strong>Strategic Adjustments: Seeking Breakthroughs on Multiple Fronts<\/strong><\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">Beyond the franchise reform, 7\u2011Eleven is pursuing breakthroughs on several fronts.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">On the technology side, the company is accelerating the rollout of self\u2011checkout systems and has established a New Business Promotion Department to explore future store formats and innovation models.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">On the product strategy side, 7\u2011Eleven is expanding its freshly prepared food offerings near checkout counters and continuing to strengthen its \u201cJoyful Price!\u201d low\u2011price product line.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">7\u2011Eleven Japan has also begun its first wave of store renovation projects. Currently, about 10 stores in the Tokyo metropolitan and Kansai areas are undergoing renovations. The company aims to refurbish 100 stores by the end of\u202f2025 and 500 stores by February\u202f2027.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">Specifically, existing 6\u20117\u202fmeter\u2011long counters will be extended to about 8.4\u202fmeters. Roughly 4,000 stores\u2014about 20% of total locations\u2014have shorter counters. Renovated counters will feature not only coffee machines but also display cabinets for fried chicken, freshly baked bread, and pastries, alongside expanded selections of fruit\u2011and\u2011vegetable smoothies, tea, and other made\u2011to\u2011order beverages.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">Due to declining magazine sales, the magazine racks once placed near windows will be reduced from 5 to about 2, freeing space for daily necessities and household goods.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">Additionally, unused store space will host new display sections for the in\u2011house brand \u201c7\u2011Eleven\u202fPremium\u201d, featuring frozen foods and popular candies.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\"><strong>Root Cause: Corporate Bureaucracy and Growing Distance from Customers<\/strong><\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">At its core, 7\u2011Eleven\u2019s predicament is a classic case of \u201cbig company disease.\u201d<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">While overseas operations now rival its domestic scale, the foundation of its Japanese market is beginning to erode. The rise of drugstores and discount stores reflects fundamental shifts in consumer demand and shopping scenarios.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">If convenience stores continue to rely on the old logic of \u201cconvenience premiums\u201d without genuine innovation in product strength, pricing, and experience, it will be difficult for them to escape their current stagnation.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">President Tomohiro\u202fAkutsu of 7\u2011Eleven\u202fJapan admitted, \u201cCompared with our competitors, consumers believe our product mix is lacking.\u201d This assessment is supported by data: in May, existing\u2011store sales rose 4.9% at Lawson, 2.9% at FamilyMart, while 7\u2011Eleven remained flat.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">7\u2011Eleven\u2019s founder Toshifumi\u202fSuzuki once said that the real competitor is not \u201cindustry peers,\u201d but the customer. Only by continually exceeding customer expectations can a company stay ahead in a changing market. It was this \u201ccustomer psychology\u201d philosophy that once propelled 7\u2011Eleven to the top\u2014and losing it has now dragged it into stagnation.<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">Seven\u202f&amp;\u202fi\u202fHoldings President Steven\u202fDeCaires visits stores every weekend to speak directly with field consultants and franchise owners. He admits, \u201cWhether we can truly listen to the voices from the front line determines the sustainable health of our franchise system.\u201d<\/p>\n\n\n\n<p class=\"has-open-sans-font-family wp-block-paragraph\" style=\"font-size:20px\">From a \u201crule\u2011maker\u201d to a \u201chumble learner,\u201d 7\u2011Eleven\u2019s change in attitude is commendable.
